Are Service Providers Ready for a Future with Personal AI-Agents?

What happens when AI no longer works primarily for firms, but increasingly works on behalf of consumers?
With the EU AI Act explicitly prohibiting the exploitation of vulnerabilities (Chapter II, Art. 5), organisations face a growing imperative to design customer experiences that recognise and respond to consumers in vulnerable contexts. Interdisciplinary research published in the Journal of Service Management, that was conducted at the Cambridge Service Alliance, in collaboration with international scholars from the Universities of Manchester, Queensland, Oxford and Heriot-Watt, offers guiding principles for how AI-agents may rebalance relationships between people and the service providers they engage with.
Vulnerability can affect almost anyone and arise across diverse situational contexts. In many service interactions, asymmetries of information, expertise, and control are structural realities. Consumers often depend on service providers to interpret complex offerings, navigate processes, and make consequential decisions. For example, making investment choices with an institutional financial service provider needs consumers to both understand and then concentrate on complex information that can be difficult for cognitively challenged individuals.
AI has the potential either to reinforce these asymmetries or to rebalance them. The research recommends rebalancing agency by defining personal AI-agents and design attributes of such agents that act on behalf of consumers who can be vulnerable. Furthermore, the article offers a typology for such personal AI-agents based on the goals vs control of consumers and service providers. Based on a future with such personal AI-agents, the strategic challenge for organisations is therefore not only how to deploy AI and ensure compliance with policy, but how to design its AI-agents in ways that enhance consumer agency and perceived control.
In a scenario where AI increasingly works on behalf of consumers, from the study’s findings, three practical takeaways emerge for service providers.
1. Move beyond AI-enabled personalisation towards consumer-controlled intelligence
Many current AI deployments extend provider-driven personalisation. A more fundamental shift involves enabling consumers to determine the degree of autonomy and delegated authority granted to AI-agents acting on their behalf. Initiatives such as Vendor Relationship Management (VRM) discussed in the study illustrate how control over data and interaction preferences may increasingly reside with consumers rather than providers.
Organisations that fail to anticipate this shift risk being perceived as extractive rather than enabling and may face heightened regulatory scrutiny as policy frameworks evolve. Therefore, a more fundamental shift is needed to allow greater autonomy not by means of choice or preferences but by means of greater control in the design of agents to consumers.
2. Align your agent designs with the appropriate role archetype
The study identifies four design archetypes for AI-agents — Service Orchestrator, Autonomous Ally, Reliable Intermediary, and Protective Sentinel — based on the degree of goal alignment and level of control between provider and consumer. Service providers should assess which configuration best reflects their strategic intent and service context, and design agent capabilities, autonomy levels as well as interaction modes accordingly.
For example, intermediary-focused organisations such as price comparison and switching services (e.g. uSwitch) may prioritise and design the service orchestration role for their agents, while cybersecurity providers (e.g., CrowdStrike) may emphasise protective sentinel functions.
3. Do not treat interoperability as an afterthought
Interoperability is often recognised as important but addressed too late in system design. This study positions interoperability as a foundational design of personal AI-agents. Therefore, AI systems must be designed to integrate across platforms and interact with other agents in increasingly complex service ecosystems.
Emerging standards and protocols, such as the Model Context Protocol (MCP), are likely to shape how agent-to-agent coordination evolves. As Enterprise integration expert Chris Wild notes in the reference architecture on Agentic integration, “Agents design. Deterministic engines execute. Humans govern.” (https://architecture.promptbuilt.co.uk/). Such reference architectures highlights the growing importance of integration-ready service architectures in the age of agentic AI.
Looking ahead
The emergence of personal AI-agents raises fundamental questions about how service relationships will be structured and governed as intelligence becomes more distributed across organisations and consumers. Readiness will depend not only on technological capability, but on organisations’ ability to redesign governance, experience integration and value creation models in ways that reflect evolving expectations around agency, transparency and trust.
